A 220% ACOS and a Frustrated Author on the Brink
When the author came to Nexa Solutions Hub, they were at a breaking point. Despite investing heavily in Amazon Ads, their campaign was bleeding money with an alarming ACOS of 220%. Clicks were coming in, but conversions were rare — and when sales did happen, they didn’t justify the cost. The client had tried everything they could on their own, including auto campaigns, broad match targeting, and scattered keyword lists, but nothing worked. Discouraged and almost ready to quit on Amazon ads entirely, they took a final chance by handing the reins to our team for a 30-day turnaround.
Our Objectives
- Reduce ACOS from 220% to under 25% within 30 days
- Generate consistent, profitable sales from a controlled ad budget
- Build a lean, data-driven campaign structure tailored to the book’s genre
- Maximize ROAS while maintaining full transparency and weekly progress reporting
- Rebuild the client’s confidence in paid promotion by delivering visible results fast
Our Strategy
We started by completely pausing the existing campaigns. The structure was chaotic — multiple overlapping match types, lack of keyword control, and bids placed without performance logic. We then launched a fresh set of campaigns focused on exact-match, low-competition, high-intent keywords tailored specifically to the book’s audience. These keywords were handpicked using Helium 10, Publisher Rocket, and recent trend data in the book’s niche.
Our team rebuilt the ad architecture with a single-product-per-campaign approach to control performance and avoid budget bleeding. We separated branded, generic, and competitor keywords into distinct ad groups, which allowed us to track each source of traffic and optimize quickly. Daily budgets were set conservatively, with plans to scale only if the performance proved profitable.
We placed strong emphasis on manual keyword campaigns instead of auto, giving us full control over targeting and spend. Exact-match keywords helped us lock in only the most relevant traffic, and phrase match was used for discovery. Broad match and auto campaigns were avoided in the early phase to protect the budget from unwanted clicks.
Negative keyword strategy played a crucial role. We reviewed search term reports every 48 hours during the first two weeks to eliminate irrelevant terms that previously led to wasted clicks. This cut down low-quality traffic and improved click-to-sale ratios dramatically. Our block list grew to over 150 keywords during the 30-day campaign, which helped sharpen our targeting significantly.
We also launched ASIN-targeting ads to place the book directly on competitor pages — especially those with higher pricing or weak reviews. These Sponsored Product placements helped the book stand out to readers actively considering similar titles. This boosted conversions and added visibility without spending heavily on keywords with saturated competition.
Our team adjusted bids multiple times a week based on real-time data. Underperforming keywords had their bids reduced or paused. High-ROAS keywords were given slightly increased bids and tested with “top-of-search” placements to secure better visibility. This dynamic bidding system helped us stay aggressive on proven performers while cutting losses elsewhere.
At the same time, we ensured the book listing itself was optimized for conversions. The cover, subtitle, description, and A+ Content were all revised to align with the messaging in our ads. This created a seamless post-click experience and helped convert traffic into actual buyers — especially important when dealing with limited ad budgets.
We used promo stacking strategically — including limited-time discounts and Kindle Countdown Deals — synced with ad campaigns to trigger urgency. These promotions increased the book’s conversion rate during the mid-point of the campaign, which improved both sales and the organic ranking.
To maintain rapid response and strategic alignment, we shared weekly reports with the client that included ACOS trends, keyword breakdowns, and optimization steps. This transparency helped the author feel in control and allowed for timely feedback, building trust as results improved week over week.
By the end of the 30-day campaign, the numbers spoke for themselves: ACOS dropped from 220% to 21.42%, with $3,848 in ad spend generating $17,964 in book sales. The client, once skeptical and discouraged, was now excited, informed, and ready to scale their next release with us.
